Claude Code collapses that chain — the person with the idea submits a PR directly, pulling in designers and engineers only where their expertise is needed. Rule 2: Automate the Tedium
A shared belief across these startups: agents own the mechanical 80% so engineers spend time on cases that actually need judgment.
Artemis Security CEO Shachar Hirshberg puts it directly: "Everyone's racing to build AI products. Far fewer are rebuilding how their company actually runs. The second one is the bigger unlock."
Two concrete areas where automation lands:
AI-native SDLCs. At Emergent, a new hire bootstraps their entire dev setup on day one by pointing Claude at the right markdown file — if Claude hits anything outdated during onboarding, it updates the file itself. At Commure, one engineer ran approximately 13 tickets with Claude subagents in parallel, each owning a ticket and its PR. ClickHouse turned nearly every SDLC stage into an autonomous loop — two purpose-built agents for fixing flaky tests and finding missing test coverage are now the #2 and #3 contributors to the ClickHouse repo.
Accelerating recurring processes. Nearly every company built some form of internal data analytics agent. Clay built a bug triage agent that automated 100% of the pipeline from first pass to suggesting code fixes. Crosby summarizes thousands of legal documents with subagents. Commure sweeps claims data to flag anomalies.
Actionable next steps:
- Enable Code Review (research preview) on a repo for automated PR review passes.
- Make Claude Tag (@Claude in Slack) part of your CI/CD on-call response. Anthropic internally uses Claude Tag as the first responder for every CI/CD incident — it typically publishes its first analysis within 15 minutes.
- Use Dynamic Workflows to fan out multiple subagents for parallel analysis or adversarial review.
Rule 3: Trust, but Verify
This is the necessary corollary to Rule 2: you can't automate a process unless you have a reliable way to monitor and verify the outcome.
Zingage CEO Victor Hunt describes the early lesson: giving Claude full autonomy, it shipped plausible code fast — but drifted from the architecture "in ways that looked right but weren't." Their fix was writing down 567 lines of "how this team thinks," covering every invariant that must hold regardless of what the model decides.
Cainex (medical billing) provides the most complete case study. Their CTO Uriah Israel describes a full loop: an agent processes a batch → auditors review output in an internal app (seeing the model's reasoning) → every correction is tagged by code type → Claude Code reads back corrections and comments, locates the instructions that produced the mistake → revises the principle, not the example → runs a back-test (semantic matching plus a judge for valid alternative paths, not string matching) → passes golden set plus random samples before shipping.
Uriah notes: "It didn't start this clean. Our first version overfitted — it would 'fix' things by encoding the specific case, and we were accumulating patches instead of getting smarter."

Clay CEO Kareem Amin's framing: "You build it, then you build it again, then you build it again. The fourth time, you know everything that's needed and you get it right. We don't throw things away — we rebuild with more clarity."
Commure CEO Tanay Tandon highlights why rebuilding used to be so hard: "Teardown always lost the prioritization fight — it's tedious and ships no features." Now an engineer invokes a Claude skill to open a PR removing every feature flag already released to everyone, plus the associated code. Migrations that used to consume significant dev cycles finish in a couple of hours.
Harvey's Head of Applied AI Niko Grupen and Cognition co-founder Walden Yan both echo a similar point: each wave of model capabilities — reasoning, agents, orchestration — required a full re-architecture. Walden puts it bluntly: "The way of life of building AI right now is accepting that the thing you build today is very likely going to be scrapped in six months to a year."

- Use git worktrees to run a rebuild in an isolated copy of the repo. v2 runs alongside v1; merge only when evals confirm the new version wins. This is what makes "build it four times" cheap.
- For non-trivial rewrites, start in Plan Mode (

Rule 5: Prototype, Dogfood, Productionize

Omni CTO Chris Merrick describes how they drew inspiration from Claude Code's harness design — seeing Anthropic's file-based (vs. embedding-based) approach emboldened them to simplify their own product's RAG pipeline, avoiding significant complexity. They also adapted Claude Code's parallel processing concepts into their own UI.
Emergent CEO Mukund Jha highlights another benefit: because their app builder also uses Anthropic's models, when abnormal behavior surfaces in the product, they can use Claude Code to quickly determine whether it's model behavior or a harness issue, significantly shortening triage cycles.
The pattern that appears repeatedly: build an internal agent with Claude Code → use internally (dogfood) → if it works well, promote to a customer-facing product using the Claude API, SDK, or Managed Agents. ClickHouse CTO Alexey Milovidov says it clearly: "We use Claude Code to build and iterate on the agents that power our customers' AI experiences."
The Big Picture
These five principles reinforce each other. Opening shipping to everyone (Rule 1) requires automated quality gates (Rules 2 + 3) to avoid chaos. Automation needs verification mechanisms (Rule 3) to be trustworthy. Constant rebuilding (Rule 4) only makes economic sense when agents handle the mechanical work. And all of that operational experience feeds back into the product (Rule 5), completing the flywheel.
The most accessible first steps for a small team: write a solid CLAUDE.md, identify repetitive processes and hand them to agents, and build at least one eval set to verify results. All three can start today.
