The most common Metrics & Analytics question isn't "define a north star metric for this product" — it's the reverse: "this metric just dropped, how do you investigate." What's being tested isn't whether you can name one plausible cause; it's whether you can rule out every plausible cause systematically, instead of stopping the moment one guess sounds right.
Google's own guidance for its analytical thinking round is blunt about this: interviewers will push back on your first hypothesis on purpose and make you dig deeper. Most candidates stall right after "maybe it's a bug" — because they don't have a complete taxonomy of causes in their head, so they're improvising instead of working a checklist.
Core Framework Cheat Sheet
Six-category root-cause taxonomy: classify before you dig
This is the root-cause logic Google interviewers have publicly laid out. Work through all six categories in order — don't just riff on whichever one comes to mind first:

How to use this in an interview: you don't need to exhaustively cover all six before it counts — but the interviewer needs to see you sweep across them and then converge on the one or two most likely, based on evidence, rather than skipping the sweep and jumping straight to a conclusion.
AARRR quick-locate: where does this metric sit in the funnel
Before digging into root cause, place comment engagement within AARRR to calibrate how seriously "it dropped" should be treated:
- Acquisition: where new users come from — usually unrelated to a comment-engagement drop
- Activation: the moment a user first experiences the core value — if comments are part of onboarding, a drop here deserves priority
- Retention: how often users keep coming back — comments are a secondary interaction on top of watching; usually not the north star itself
- Referral: whether users bring in new users — a drop worth a separate look if comments drive sharing
- Revenue: whether monetization is affected — comment engagement indirectly affects ad exposure time
Comment engagement mostly sits in a supporting layer under Retention, not YouTube's north star (watch time is). This step tells you whether to sound the alarm — and it's exactly the source material for the interviewer's inevitable follow-up: "okay, but does this actually matter?"

"In the last 24 hours, engagement on YouTube comments dropped. What are your next steps, what's YouTube's north star metric, and what are the key metrics for YouTube comments?"

How to Break It Down
- Clarify the problem: Ask the interviewer what "dropped" means — comment volume, comment rate (views converted to comments), or engagement rate (likes/replies)? How large is the drop, and is it platform-wide or limited to a specific region or device? Is 24 hours inside normal variance, or a sharp spike?
- Locate it in the funnel: Apply AARRR first — confirm comment engagement isn't the north star (watch time is); it's a supporting metric under Retention. That decides whether this is "investigate calmly" or "escalate now."
- Sweep the root-cause taxonomy systematically: Start with production bugs (deploy logs, error rates) and rollout issues (misconfigured traffic splits) — these two are the most likely causes of a sharp 24-hour drop. Then check UI/UX changes and user behavior shifts (did users move to another tab). Seasonality and external factors come last.
- Propose a next step: Route the action by whatever root cause you find — roll back or hotfix if it's a bug or rollout issue; if it's behavior migration, trace where users went and assess whether it's a benign shift within the product; if nothing checks out and the drop is within normal variance, hold and keep watching.
- Define success: State what confirms the problem is resolved — comment engagement rate returning to what range of the baseline, over what observation window — and that you'll keep an eye on the north star metric (watch time) throughout, so you don't fix a secondary metric while missing damage to the real one.
Sample Answer (how to actually say this in an interview)
Clarify the problem: "I'd want to pin down a few things first — is this drop in absolute comment count or comment rate relative to views? What's the magnitude, and is it platform-wide or limited to a region or device? I'll assume for now it's a platform-wide comment-rate drop of over 20%, since that's the threshold where I'd want to escalate immediately rather than just monitor."
Locate and investigate: "Comment engagement isn't YouTube's north star — watch time is — so my first move is checking whether this correlates with any movement in watch time, which tells me whether this is an emergency or something I can work through methodically. From there I'd sweep the causes in order: deploys and rollout config first, since those are the most common source of a sharp 24-hour drop; then whether the comment button placement or sort logic changed, or whether users shifted to the Community tab or an external platform; seasonality and outside events come last."
Next step and success definition: "If it turns out to be a rollout misconfiguration, I'd roll back first and add test coverage afterward. If it's users migrating to the Community tab, I'd first check that watch time held steady — if it did, this might be a benign shift, not something requiring urgent intervention, though I'd still flag it to the team to decide whether the two surfaces' engagement numbers should be tracked together going forward. I'd define success as comment engagement rate returning to within plus or minus 5% of baseline within a week, with watch time monitored throughout to confirm it was never actually at risk."

Today's Case Study
Airbnb: the north star metric is Nights Booked, not visitor count or listing count
When Airbnb filed its S-1, it publicly disclosed that the core operating metric it tracks internally is "Nights and Experiences Booked" — not the more easily inflated visitor count, sign-up count, or new listing count. The reasoning is direct: visitor count can be bought up with marketing spend, and listing count can be inflated by lowering the bar for what gets approved, but neither of those rising actually means a single guest moved into a single host's home. Nights booked is hard to game — for it to move, a guest has to actually trust a stranger's home enough to pay and stay there, and a host has to actually monetize their space successfully. Both sides of the marketplace have to show up for the number to change at all.
Interview angle: this case study is strong material for "how would you avoid picking a north star metric that's easy to inflate." A strong answer doesn't just list candidate metrics — it names the actual test: can this metric be moved by manipulating just one side of the marketplace (supply or demand) alone? Nights booked requires both supply and demand to show up simultaneously, which is exactly why it survived every growth-hacking shortcut and remains the metric Airbnb discloses publicly to this day.
