Today's Topic
Growth & Experimentation is the interview round where it's easiest to "sound busy without making a point." Candidates often spend ten minutes describing how they ran an A/B test — random assignment, two-week run, checking the p-value — but that's table stakes, not a differentiator.
Interviewers are really listening for two things. First, whether you're talking about linear improvement or compound loops: opening one more acquisition channel is a marketing job; designing a mechanism where one user brings in two users is what a Growth PM does. Second, whether your story has an ending: if your experiment results don't land on a percentage or a dollar amount, in a growth interviewer's eyes your story isn't finished yet.
Core Frameworks Quick Reference
Six-Step Experiment Diagnosis (for "this metric dropped, what do you do" or "how would you improve X" questions)
Skip any step and the interviewer will conclude you're guessing. Step three is especially critical — most people jump from the goal straight to "I'd redesign onboarding," and that's exactly where they get cut.
- Set the goal: "Grow activated users by 15% in six months" — include a number and a deadline.
- Choose the metric: Define it precisely. Not "retention," but "completing two core actions within seven days," and explain why this definition predicts paid conversion better than alternatives.
- Find the bottleneck: "72% of users don't complete initial setup, and 89% of those never come back" — use funnel data to pinpoint exactly where the leak is.
- Quantify the cost: Convert the bottleneck into a loss figure: "At current traffic, that's roughly 22,000 lost activations per month."
- Hypothesize and experiment: Frame the hypothesis in economic terms: "Reducing friction at this step can lift completion rate, with an annualized value of approximately X." Also state how you'll isolate the variable.
- Close with results and next steps: "The progress bar alone drove +27% completion rate; the full package delivered +58%," then state what the next experiment is.
Growth Loop Checklist (for "how would you build viral growth" or "design a referral mechanism" questions)

One common follow-up trap in interviews: K-factor is an average, and averages hide segment differences. A candidate in a Slack interview opened with "Our K-factor is 1.03, but when you break it down by cohort, enterprise customers convert at 11% while mid-market converts at 38% — the funnel isn't broken, the structure is skewed." That single sentence passed the "so what" test.

How to Break It Down
- Clarify the problem: Ask the interviewer — is the goal to boost self-serve paid conversion, or to generate PQLs for sales to follow up? Is the purchase decision individual credit card or team procurement? Is there an existing trial mechanism, and what's the baseline conversion rate?
- Define activation — don't use login count: For ChatGPT Business, the real value moment isn't "account created" but "a second person on the team starts using it" or "connected to company data." Define this event clearly first; every metric downstream depends on it.
- Choose a trial model and articulate the tradeoff: Pure freemium (unlimited time, limited features), time-limited trial (14 days, full features), or reverse trial (full features first, downgrade to free tier on expiry). The advantage of a reverse trial is that users experience value before losing it, but the cost is potentially creating a cohort that never pays. Be ready to state which you'd pick and why.
- Design the first experiment: Don't change the entire flow at once. Pick one hypothesis, one variable. For example: "I hypothesize that prompting users to invite a colleague during the trial will significantly increase conversion at expiry" — because B2B purchase decisions are inherently multi-person.
- Define success and guardrail metrics: The primary metric is trial → paid conversion rate; guardrail metrics must include 30-day retention and average seat count, to prevent using discounts or urgency to pump short-term conversion at the expense of LTV.
Sample Answer (how you might deliver this in an interview)
Get the activation definition right first — everything else follows. ChatGPT Business sells seat-based subscriptions, so the decision unit isn't an individual but a team. I'd define activation as "at least two members from the same domain each complete three or more conversations during the trial, with at least one using a shared workspace resource." The reasoning: heavy single-user usage doesn't predict team procurement, but the moment a second person starts using it, the product has crossed the first internal adoption threshold. Pull the cohort data on this definition and I'd expect to see a steep cliff — most trial accounts stall at "only the person who signed up is using it."
I'd choose a reverse trial, and the first experiment tests invite timing. Full features for 14 days after signup, then automatic downgrade to a restricted version rather than a hard cutoff. This way users "lose something they already had" rather than "miss out on something they never tried" — the latter is a far weaker persuasion lever. The first experiment changes only one variable: move the "invite a colleague" prompt from day 7 to immediately after the user's first successful conversation. The hypothesis is that inviting at the moment value is first perceived will yield significantly higher acceptance rates than a cold-start empty invite page. I'd run a 50/50 split; the primary metric is the percentage reaching dual-user activation within 14 days; sample size is estimated for a 20%+ effect size, because this is a flow-level change, not a copy tweak.
Success criteria and risks I'd monitor. The primary metric is trial → paid conversion rate, but I wouldn't look at it alone. I'd also track 30-day retention and average seat count as guardrails — if conversion goes up but seat count doesn't move and 30-day retention drops, that means I just pushed hesitant people to swipe their card, buying a wave of cancellations three months later. I've seen this tradeoff play out at Stripe: a pricing experiment drove +18% conversion, but nobody tracked long-term retention, and the result was likely trading LTV for short-term numbers. So when the experiment ends, I'd answer two things: what this change is worth in annualized revenue, and what should be tested next.

Today's Case Study
Fyxer: Four people, 541 experiments in one year, ARR from $1M to $35M
AI email assistant Fyxer was written up as a case study by GrowthBook in April 2026. Over the past twelve months they ran 541 experiments — more than two per working day on average — with 360 coming from a four-person growth engineering team. ARR grew from $1M to $35M.
The interesting part is the win rate: 25%. Three out of four experiments failed. Lead Kameron Tanseli's take is that A/B testing isn't an optimization tool for him — it's a learning tool. Every time he enters a new industry, his intuition is wrong for the first few months, and experiments are the only way to recalibrate fast. He also directly pushes back on "we're too small for A/B testing": small companies can't detect a 5% lift, but they can detect 20-30% effects, and pricing models, usage caps, and core flows are exactly the things worth testing.
Even more worth discussing is the failed loop. Fyxer has a Calendly-like scheduling feature, and Kameron hypothesized that "sending a booking confirmation email" could bring recipients back to sign up — on a whiteboard it looked like a clean growth loop. Once it went live, users pushed back immediately: Fyxer's value proposition is reducing inbox noise, and this loop was adding yet another email on top of what Google Calendar and Outlook already send. They killed the experiment.
Interview connection: This is excellent raw material for answering "tell me about a failed growth experiment" — the failure isn't "the numbers didn't move" but "the loop's design itself violated the product promise." When an interviewer asks about growth loops, use this case to argue in reverse that you'd check whether "the touchpoint is a benefit or a burden to the recipient." That's far more convincing than reciting the K-factor formula. The 25% win rate is also useful: when an interviewer asks "how often do your experiments fail," you can frame your answer with an industry benchmark instead of awkwardly sugarcoating.
